The Stronger the Personal Feelings, the Less Likely Any Agreement Will Occur

The primary barrier to mutual communication is a person’s natural tendency to judge and approve or disapprove of what is being said by another person. Judging takes place because people tend to evaluate what they hear from their own personal point of view and reference. These evaluations short-circuit their ability to objectively think through, reframe and analyze responses.

Leaders not only have to communicate their own thoughts, ideas, and messages clearly, but are often responsible for facilitating better communication between groups and individuals with divergent points of view. Leaders must understand that communication is heightened when personal feelings and emotions are deeply involved. One rule of thumb always applies: the stronger the personal feelings of the involved parties, the less likely any mutual agreement between the two.

This is because two ideas, two sets of personal feelings and two sets of judgments exist completely disconnected from each other. When these are not laid aside, nothing remotely resembling communication occurs.

This is a serious consideration for leaders, as they are often placed in situations where a complete lack of communication exists. They can find themselves in an environment where communication has completely broken down due to the highly-charged emotional content of both parties’ arguments. Without an understanding of the factors directly affecting communications, leaders will find themselves unable to facilitate useful exchanges and discussions; the communication that does take place will produce aggravation, conflict and frustration for all parties.

Healthy communication occurs, and personal evaluations are avoided, when leaders are able to listen with a genuine sense of interest and understanding. This is a direct result of seeing an expressed idea or attitude from the other party’s point of view and developing a sense of how the other person feels. This allows leaders to achieve a personal frame of reference linked directly to an individual’s thoughts, perceptions and interpretations. When a leader is able to develop this understanding, he or she is able to facilitate better communication, assuage the other person’s fears, and establish more realistic and harmonious relationships.

Leaders can effectively apply this technique in a difficult environment by requiring each party to clearly restate the ideas and feelings of the previous speaker accurately to the speaker’s satisfaction. Only after this is accomplished does the second party state his or her viewpoint in response.

This should be done before anyone states their viewpoint or makes a response in a heated discussion, because it forces each party to pause and consider the other’s point of reference, helping the individual to identify what lies beneath the communicator’s thought process. This technique works because it immediately gives each party time to pause, think, analyze, evaluate, and remove the emotion from their statements.

This method requires an individual to achieve the other party’s frame of reference, so he or she can understand their thoughts and feelings well enough to summarize them accurately. This establishes real communication guaranteeing amicable solutions can be reached for two reasons. First, when understanding is achieved, it forces the other party to revise his or her own statements and thinking, to filter out emotions and subjectivity. Second, it reduces the differences between conflicting parties to reasonable disagreements that are both rational and understandable.

Leaders should know that complete understanding is often difficult to achieve because of the risks associated with challenging and altering one’s own thinking and views. Most are averse to this perceived threat.

Additionally, when emotions are at their peak, it is extremely difficult to achieve another’s frame of reference at the exact point when it is needed most to accurately interpret what is being said.

Leaders can easily overcome these barriers by assuming the role of neutral third party. In this capacity, they restate both individuals’ positions and points of reference to build clarity, introspection and understanding. This is an effective method for neutralizing potential miscommunication problems through active personal interaction. When individuals realize they are being understood clearly and accurately, and feel comfortable because their views are being mirrored, their statements grow less exaggerated and defensive.

Taking the position of a neutral third party allows leaders to handle any insincerities, exaggerations, lies and “false-fronts” that typically characterize communication breakdowns. This method leads to discovery of the truth and a realistic, objective appraisal of the barriers inhibiting two-way, interactive communication. The aim is to achieve “mutual” communication, focused on solving problems rather than attacking individual or group ideas, reasoning or appraisals.

How Well Are You Communicating Your Vision?

Vision communication can be thought of as expressing an ideal that represents or reflects the organization’s collectively shared values. Numerous studies have shown that leaders who enthusiastically promote and communicate their vision tend to create positive effects on employee performance, attitudes and perceptions.

Specific core components need to be incorporated to effectively communicate one’s vision. These are:

  • Displaying a charismatic, forceful, animated and confident communication style;
  • Taking action to support the implementation of the vision, such as by serving as an exemplary role model;
  • Intellectually stimulating employees and building their confidence while continuously promoting the vision.

A well thought-out vision concisely but openly expresses a leader’s values and energy. In this way, vision content is communicated through imagery that generates a vivid mental picture of possibilities in relationship to existing realities.

When communicating their vision, leaders should focus on detailing its strategic emphasis and response to necessary changes. This includes outlining expectations as to the vision’s degree of control over those changes and its relationship to employees’ self-interests, as well as combining specific needs and values into a unified and collaborative effort.

Describing the Vision in Terms of Mission, Values and Goals

Communicating a vision effectively needs to incorporate components of the leader’s organizational mission, strategy, values and goals. Leaders need to communicate the vision in such a way as to integrate all these elements and place them into a visual framework that works to guide future action. Communicating a vision needs to motivate the setting of specific task-related goals, which in turn affect and alter performance.

It is essential to maintain clarity when communicating visional direction, with goals specifically detailed and explained. As part of this communication process, statements should include imagery that is specifically related to:

  • Performance
  • Achievement and improvement
  • Future time perspectives
  • Assumptions of personal responsibility
  • Initiatives and their acceptance
  • Anticipating future possibilities

Goals should be described in desirable terms that reflect ways to address challenges or the future orientation of the organization. For example, results-focused company goals may become the equivalent of task-specific targets such as “doubling production output within the next two years.”

The Importance of Modeling the Vision

While effective communication of a vision has a direct and obvious effect on performance, it is more likely to generate indirect impacts on motivation, acceptance, and perseverance in overcoming challenges and hindrances. Indirect positive results are realized when employees know the purpose behind the vision’s structure and understand its content, attributes and interrelationships from their own personal perspective.

As simply communicating a well-formulated vision is not enough to guarantee results, leaders within the organization must “walk the talk.” As part of the communication process, leaders need to reinforce the vision’s inherent values through consistent and animated positive role modeling as well as in the way they select and work with employees, acknowledge small changes and reward successes.

Vision Needs Visibility

Leaders often tend to articulate a vision taken straight from their organization’s strategic plan or their own personal planning process. When doing this, they begin to rewrite a modified or restructured vision and mission statement, or sometimes even find themselves devising and establishing an altogether new set of organizational values. Most times these efforts only muddy the visional communication process and leave employees confused. This in turn results in hindering the goals they desire to pursue, and effective ways to achieve them.

Communication of a vision does not rely on the underlying rationale as much as it does on making exciting possibilities “visible” within the organization. Leaders can accomplish this by openly communicating and stressing the following:

  • Inspiring with a sense of passion;
  • Employee well-being as a direct benefit of the vision;
  • Vision as an adaptive tool for organizational and group survival;
  • The necessity of building and maintaining work effectiveness;
  • Courage and a willingness to take a stand;
  • The rewards of ambition and perseverance;
  • Integrity, ethics and values;
  • Generating self-esteem and emotional stability;
  • Developing patience, endurance and tolerance for ambiguity;
  • Quality decision making;
  • The importance of stimulating creative thinking and innovation;
  • The intention to utilize all employees’ functional, technical and organizational skills in pursuit of the vision;
  • Priority setting as a necessary tool to accomplish assignments, projects and tasks in a timely and effective manner.

To align and communicate vision-related responsibilities, leaders utilize terms related to organizational values and mission, exciting challenges, unified efforts, and work-related incentives to help get the attention of employees. Doing this makes the vision concrete and tangible, and sets in motion key elements for reaching the necessary goals that steadily lead to its attainment.

Effective leaders are the key influence in bringing about innovation and opportunity. Their search for ways to advance and grow the organization takes them far beyond the traditional structures, methods and concepts that have worked in the past. In today’s fast-paced market climate, empowering members to test new approaches and ideas is critical. This creates the innovation, creativity and opportunity needed to drive change.

The forces of change come from both inside and outside the organization: customers are the source of demand for product and service innovation; process innovation generally comes from within the organization itself and through its employee members. There are definite factors needed to create the innovation—in essence a willingness to break from past methods—to effect positive change and incremental transformations.

A major function of the leader’s role is to stimulate innovation and creativity, to bring about incremental transformations that improve an organization’s products, services and overall quality. This is necessary in order to meet both external and internal customer needs. Accomplishing this is done through developing an empowered environment that instills and reinforces innovation.

In order to create an environment conducive to the full empowerment of its members, leaders must depend on consistently influencing others while keeping all communication channels between units, divisions and upper management open. Leaders realize that employees doing the frontline work are the best resource to utilize in designing more effective processes, generating creative ideas and quality improvement concepts, and implementing the best solutions to overcome inefficiencies.

Only when employees take an active role will creative innovations, new ideas, processes, services and product improvements consistently flow within and out of the organization. Whether this state is successfully attained or not depends on whether leaders acknowledge the factors generating imagination, resourcefulness and risk taking in their employees.

There are three chief characteristics of an environment supportive of innovation, creativity and risk taking. Successful establishment of this environment is dependent upon leaders building recognition of these factors. They include:

Experimentation and Breaking Away from Constraints

Leaders are experimenters by nature. However, they need to instill this desire in employees to experiment with new approaches to old problems, to accept the challenge of trial and error. Throughout this process, leaders actively help employees remove the barriers to creativity and innovation by identifying and breaking down self-imposed constraints on personal perceptions, thinking habits and patterns.

Outsight and Insight

Because innovation depends upon creative ideas—most of them coming from outside general conventional thinking—innovation within an empowered environment depends heavily on what is referred to as “outsight.” Outsight is the ability to perceive external realities. It is the necessary forerunner to insight, or the ability to apprehend the inner nature of things. An awareness and understanding of outsight forces comes through openness and flexibility. It is up to leaders to open the doors to the world beyond conventional boundaries and expose employees to a broader spectrum of situations, problems and concerns.

Developing a ‘Hardiness Factor’

Uncertainty and risk are part of the price both leaders and employees pay for being innovative. Leaders generally thrive on uncertainty and risk, but it is often another matter for employees. To overcome feelings of insecurity in regard to these two areas, the question becomes, “How do employees within the organizational unit learn to accept the inevitable failures and accompanying stress of creative innovation and the circumstances surrounding it?” The answer rests in cultivating a sense of hardiness and resilience.

When a healthy sense of hardiness reveals itself, it will be observed through actions and beliefs mirroring the sentiment that “uncertainty and risk are more interesting than being fearful.” Employees know they do have a definite influence on specific outcomes, which motivates rather than intimidates. They see uncertainty and risk as opportunity.

Seven Key Benefits of an Empowered Workplace

Organizations can expect obvious results when they implement an empowered environment. However, many people fail to realize the impact of the hidden effects of the empowerment process. These hidden benefits can have a more dramatic impact on profitability than a leader might imagine. When one considers the issue of the effective use of resources, the hidden impact of empowerment clearly demonstrates how leaders can effectively marshal the resources they are responsible for.

Many traditional managers fail to understand and comprehend how empowerment can impact their bottom line, as there are a number of hidden costs associated with restricting employee abilities and capabilities. Most are focused on their power and authority and concentrate on ways to maintain their personal power base.

Leaders, on the other hand, understand that tapping into the human potential of their employees unleashes a tremendous source of power, information and expertise that the organization can ultimately benefit from.

Most leaders are unaware of the hidden or intangible benefits associated with empowerment. However, the thoughtful leader who takes the time to consider the costs of the traditional approach will find them staggering, which is often sufficient to motivate them to move the empowerment process along as quickly as possible.

The following outlines the great number of benefits that companies can measure beyond the results of increased productivity, efficiency, effectiveness and productivity when implementing an empowered workplace.

Absenteeism

Absenteeism results from employee boredom with their jobs and a feeling that what they do is not valued and does not contribute to the success of the company. In other words, there is no personal connection between the company and the individual employee.

As employee involvement increases through empowerment, most companies experience a noticeable decrease in absenteeism because the individual contribution to the organization is sought, valued and recognized. Empowered individuals are challenged to their maximum capacity and abilities, resulting in an increase in overall job satisfaction. Consequently, the cost of lost productivity associated with absenteeism is reduced and can be directly attributed to a benefit and positive effect of empowerment.

Employee Turnover

Employee turnover is often due to a lack of value, opportunity and growth within a company. Employees feel that their only option is to look for a better job. Without job satisfaction, they appraise their work only in terms of what they are being paid.

Since empowerment taps the individual resources each employee can provide and focuses the combined efforts of all employees toward a common goal, job satisfaction increases. As a result, for the first time many employees feel that they are valued, and they come to understand their role in the company’s success. They are invited to grow with the company and expand their personal capabilities. They are rewarded and recognized for their personal contributions, which motivates them to do more and continue to grow. The combined result is that it reduces their desire to leave the company, and, in many instances, it increases their motivation to do a good job and remain with the company.

When employee turnover is reduced, the organization saves the funds to search, relocate and train new employees.

Safety

When employees are involved with the personal management of their tasks and assignments, they are empowered to work within the boundaries that enable them to make their jobs safer and more efficient. Most companies report a reduction in workers’ compensation claims and, as a result, see lower insurance premiums. This can provide significant savings, especially in the manufacturing environment where frequent accidents occur. When employees understand the financial impact of these claims, they are motivated and empowered to make the necessary changes to increase safety.

Productivity

Empowerment sparks new ideas and concepts throughout the organization, including ways to reduce waste and increase productivity and efficiency. While these may be small improvements, in the empowered environment they add up to additional profits over time.

Additionally, empowerment improves the relationships among managers, leaders and employees, which correspondingly reduces complaints and grievances. While these elements are difficult to quantify, the productivity increase attributable to the resolution of these problems positively impacts the performance of the organization.

Lawsuits

Companies that have implemented an empowerment program have experienced a significant reduction in the number of lawsuits from employees and customers. An empowered workforce experiences increased job satisfaction, fosters better relationships with customers and suppliers, and produces a higher quality product or service. All of these factors contribute to a reduction in lawsuits and attorney fees.

Benefits

Benefit claims is an area organizations often overlook when assessing the overall effects and impact of empowerment. While savings will obviously vary depending on the benefit packages provided to employees, most companies report a reduction in medical and other health-related claims as job satisfaction and fulfillment rises.

Reputation

There is a demonstrable relationship between an enlightened workplace and overall performance. Companies who have empowered their employees are more productive, retain more customers and are more profitable. They are able to withstand economic pressures and competitive demands because of overall employee involvement.

Strategies and Solutions for Solving Team Problems

Teams are complicated and complex structures since they are comprised of individuals with different personalities, biases, strengths and weaknesses. Before people can form into an effective team, they must first learn to work together. Participants must work through personal differences, find strengths to build upon, and balance collective commitments against the demands of individual job requirements.

Leaders must deal with team needs arising from the pressures of personal differences, biases, strengths, weaknesses and the demands of the individual jobs apart from the team. Addressing these issues is as important as the team’s task of making organizational improvements. Often both leaders and team members underestimate the need to develop themselves into a cohesive group.

Teams that run smoothly can concentrate on their primary goals. Conversely, teams that fail to build internal relationships waste time on internal control conflicts and unfocused efforts.

It is important for leaders to understand that the more they know what to expect as their teams progress, the better equipped they are to handle difficulties and problems as they arise. This knowledge enables leaders to recognize many problems and work through the ones that cannot be avoided.

The most obvious team efforts are associated with the task of improving a process or solving a problem. This includes holding meetings, gathering and analyzing data, planning improvements, making changes and writing reports. However, when individuals are formed into teams, the complexity of group dynamics seems to inhibit their ability to work well together.

The issues associated with group dynamics include hidden problems, concerns and agendas that create specific undercurrents and distract the team from the accomplishment of its assigned responsibilities. Some of these undercurrents can be seen in a host of conflicting emotions: the excitement and anxiety of being a part of the team; an individual’s loyalty to their department or division; a nervous anticipation regarding the team’s success. Left unaddressed, these conflicts can inhibit the team’s effectiveness.

Leaders must involve their teams in activities that are not directly related to the assigned task, but those that build understanding and support within the team. Only in this manner can leaders resolve these internal issues and undercurrents. Some of the common issues encountered by leaders in these areas include:

Personal Identity in the Team

There is a natural tendency to wonder how individuals will fit into a team. When individuals come together for the first time, there is apprehension, anticipation and questions concerning the value of the team and their contribution to it. These feelings of uncertainty are greatly reduced for individuals who have worked together previously on other projects.

The rest of the issues discussed in this lesson are closely associated with these feelings of personal identity.

Membership Inclusion

There are basic psychological needs associated with membership inclusion. Individuals have a natural desire to be part of a group and are motivated by a sense of being part of something larger than themselves.

Leaders must be concerned about membership inclusion as individuals who feel alienated from the team’s vision and purpose will represent sources of continual conflict until the issue is resolved.

Leaders can enhance membership inclusion with the use of team-building activities and assignments that will quickly unify the team and instill a shared desire to work toward mutual goals.

Influence, Control and Mutual Trust

Much of the apprehension and anticipation of new team members arises from issues of influence, control and mutual trust. Within new teams, these issues will not be resolved until individual members naturally establish themselves and emerge as leaders and influencers.

Mutual trust will not be obtained until individuals begin to work together and become familiar with each other’s personality differences. Deadlines, team pressures and external crises increase team members’ reliance on each other, foster trust and build team cohesiveness.

Mutual Loyalty

Loyalty is built upon mutual trust, respect and cohesiveness. Leaders can utilize these factors by developing and enforcing guidelines and boundaries that establish a foundation on which to operate. Without these guidelines, leaders will discover that individuals tend to dominate and intimidate other team members. Such domineering tendencies will destroy loyalty and trust, and greatly inhibit the team’s ability to operate effectively.

Relationship Between Team Members

While there are always exceptions to the rule, most people want their team to be successful, and as such, will cooperate toward that end. However, people are often personally concerned with the tone that will characterize the team, namely whether it will be friendly and light at times or all business. Additionally, members want to know whether they can be open or have to be guarded in their comments and about the team’s ability to work together to resolve issues. These are specific issues that need to be addressed by the leadership of the team. The group dynamics resulting from the influence and control of leaders and the guidelines enforced by the team, should be dealt with accordingly.

Organizational Identity

Team members will usually identify with their departments and divisions. Their apprehension lies with any conflict that may arise with team membership. When conflict develops between group and departmental loyalty, leaders will see their team’s effectiveness diminish.

As teams must also build relationships with the organization, it is critical for leaders to identify influential individuals who can champion the team and its projects. Leaders will find that this is a critical element in developing organizational support. The more visible a team’s contribution, the more motivated team members will be since there is a payoff in increased perceived value of their success.

Five Pitfalls Teams Need to Avoid

Problems can arise throughout team development and management, but leaders must pay particular attention to the structure and focus of the team. There are many potential pitfalls associated with establishing a team’s mission and focus. These foundational problems can linger and hinder the team’s performance.

Teams can encounter many problem areas during their tenure, but most challenges arise during the establishment of the team. Without a strong foundation that includes a focus, a mission, rules, boundaries and objectives, teams will encounter chronic problems.

It is important for leaders to understand that team productivity will be diminished without a firm foundation. From the outset leaders must invest time and effort in team development to ensure long-term success. This process includes establishing a clear understanding of what to avoid to prevent future problems.

Quality improvement is a common task given to teams. Organizations with teams in this area often stumble into pitfalls and produce poor outcomes. The selection of the wrong process for a team to work on is the main cause of inappropriately focused teams.

Selection of a Project No One Is Interested in

As organizations assign and develop teams for various projects, one common problem stems from selecting projects neither managers nor team members are concerned about. Consequently, the project will likely die from inattention. Often individual team members are assigned to several teams, and will only focus their attention on the projects they are interested in.

Often the only motive that sustains the effort of the team is the commitment of its members. If uninterested in a project, individuals will resist it, hampering the team’s ability to meet and work together effectively. When leaders develop new teams, the projects they assign should be meaningful to the active team members.

Selecting a Desired Solution

Leaders tend to think they already know which improvements need to be made before a team meets to study a problem, analyze it and make recommendations. Consequently, they pick a solution for the team to consider rather than have it look at the larger quality improvement process. This tendency does not empower teams to come up with changes and improvements, and their creativity is held back. As a result, the most creative and effective solutions may not be brainstormed, recommended, analyzed, studied and considered, and the team’s effectiveness and productivity are diminished.

While the leader’s predetermined changes may in fact turn out to be the best way to proceed, teams should be allowed to arrive at their own conclusions, and be free to recommend actions they determine will yield the greatest success.

Projects in Transition

As companies evolve, many processes and projects are in transition. It is wasteful to assign a team a project or process that is undergoing transition or is scheduled for change. The exception here is if changes occur in a process because of the team. In such a case, the team’s resources can be effectively used to study and evaluate the process and determine the best changes.

Selecting a System

Managers often delegate projects that are too ambitious and that should be broken down into smaller components. Properly focusing teams on particular elements of a project facilitates a better chance of success. In this manner they can concentrate their efforts and make recommendations that are easily implemented. Once improvements are made in one small area, teams can methodically move on to other areas. This method allows them to build on their successes and, ultimately, to impact the entire system.

Improper Framing of the Problem

When problems are properly framed, team operational boundaries are defined. But teams can frame a problem too narrowly or broadly.

Broadly defined problems can create projects that are too vague or difficult to label. Consequently, teams quickly find they have neither the time nor resources to deal with such projects. Potential solutions also become broadly defined, ineffective and difficult to implement.

Narrowly defined problems create ineffective solutions. Tight parameters prevent teams from exploring all aspects of the problem and its possible solutions. The final solution can result in issues and concerns that are ignored but should have been considered.

Persuasion is a Continuous Feedback Loop

Effective leadership is based on ongoing input and feedback. Where 20 years ago managers rarely asked for input, today effective leaders are regularly seeking and receiving employee feedback. Leaders elicit cooperation from employees and other individuals when they listen to them. To move employees forward, leaders first identify their needs by asking for their feedback. Identifying employee needs through feedback allows leaders to modify their behavior to serve the best interests of their employees and unit.

Feedback is an effective communication mechanism that enhances productivity and motivation. Leaders use it to create a positive sense of direction that increases efficiency and reduces stress among employees. It empowers employees and gives them ownership in both the ideas and direction driving the organization.

This is important for leaders to appreciate, as studies have shown that employees informed of the organization’s goals and progress are more productive and better able to persevere under difficult circumstances. These are indispensable qualities in the current business climate, as in challenging times the informed employee is more likely to work closely with leaders to resolve problems and stabilize situations. Sharing information rather than withholding it enhances a sense of positive, coordinated teamwork.

The essence of leadership is to persuade others rather than control them. Persuasion is not a one-way process but a continuous feedback loop from employee to leader. The loop incorporates listening, understanding the employee’s point of view and perspectives, and positively responding to their needs. In doing this, the effective leader and persuader is rarely able to change another individual’s behavior or point of view without altering their own approach and perceptions.

When leaders communicate they are in essence selling their ideas to others. To effectively accomplish this they must:

  • Create a dialogue around their idea or concept.
  • Convince others their idea is valid.
  • Actively interact with individuals to brainstorm and solicit new ideas, insights and viewpoints.
  • Build a relationship with them.

This is an extremely productive chain of feedback. It demonstrates to employees that the leader values and respects them. If a leader has failed to persuade others, they have also failed to understand their needs and concerns.

Leaders solicit their employees’ feedback for a number of reasons. Firstly, as imperfect people make decisions, feedback provides continuous testing of an idea or concept against actual conditions and underlying expectations. When leaders solicit feedback, they are asking their employees to question the assumptions behind the idea or concept, examine the expectations connected with it and assess the realistic impact it could have on their organization. This amounts to a mutual search for solutions yielding shared advantages to all parties.

The use of feedback by leaders also enhances their effectiveness. The Drucker Institute reported that when leaders–

  • Ask for input from their employees.
  • Learn from the feedback in a positive and non-defensive attitude.
  • Follow up in a focused and efficient manner.

–they become more effective and are perceived accordingly by their managers, employees and superiors.

The pitfall to avoid is the soliciting of feedback from employees, then reacting emotionally and negatively to any bad news or information, in essence “shooting the messenger.” This only serves to quickly close down communication and replace it with an atmosphere of mistrust and paranoia.
